Menu Engineering for Independent Restaurants: The 4-Box Matrix With Real Numbers

Four boxes decide whether an item earns its spot on your menu: Stars, Plowhorses, Puzzles, and Dogs. Sort every dish into one of them and you know exactly what to price, promote, fix, or cut. Skip the sort and you are guessing, and guessing costs money every single day the wrong item sits on the menu.
The Matrix: Popularity vs. Profit
Menu engineering plots two numbers against each other: how often an item sells (popularity) and how much profit it throws off per plate (contribution margin, price minus the item's food cost, not food cost percentage). Cross those two axes and you get four boxes.

Contribution Margin, Not Food Cost Percentage, Runs This
Food cost percentage tells you what share of the sale price went to the ingredients. Contribution margin tells you what is left over in dollars to cover labor, rent, and profit. A $9 sandwich at 25% food cost only throws off $6.75. A $22 entree at 35% food cost throws off $14.30, more than double, at a worse percentage. Percentage without a dollar number next to it does not tell you which item to keep.
The Worked Example
Take a 120-seat full-service kitchen running five signature plates. Here is the actual math, not rounded guesses.

Chicken Parm sells the most and carries a real dollar margin, so it is a Star even though its 44.0% food cost looks ugly on paper. This kitchen's FSR target is 28-32% food cost, so Chicken Parm is running 12-16 points over target. At 300 plates a month, closing that gap to 30% would save $3.08 per plate, $924 a month, $11,088 a year, without changing the price. Short Rib is a Puzzle: low volume, best margin on the sheet. It needs a better spot on the menu and a server push, not a discount. Beet Salad is a Dog, low volume and the weakest dollar contribution on the list. Cut it before you cut anything else.
Benchmarks Change by Concept, Do Not Use One Number
A food cost percentage that is healthy for a bar-forward concept is a warning sign for a food truck. Match the target to the concept before you decide anything is broken.
